Roadmapping + Workflow Management

Implemented quarterly roadmapping, realigned dev workflows, and established use of project briefs to help team align on core objectives and goals.

As a result, it significantly improved the team’s ability to pivot when needed, and strategically balance feature updates and content releases to create more sustainable development cycles.

We went from being constantly at risk of releasing a day or two behind to having releases ready 5-7 business days ahead across both iOS and Android platforms.

Quality Control + Testing

Re-aligned test and publishing processes so that it actually made sense for our team's unique working structure.

This included a revamp of the existing build submissions process and reinforcing submissions of builds to Testflight for testing.

Efforts focused on helping the team work together on ensuring features and events were QA’d prior to and also upon pushing live to users.

Post production bug numbers dropped, our split testing became more reliable, and our development cycle became more predictable.

Live Ops + Content Release Management

Managed the day-to-day operations of live content updates and coordinated major holiday events and promotional campaigns across multiple platforms.

My approach focused on streamlining content workflows - from providing guidance on content and art asset delivery planning to setting timing on content releases across iOS and Android.

This was supported by increasing visibility on content roadmaps, coordinating approvals, working with the team to set realistic delivery deadlines, and managing dependencies with external partners.

Special Project: RUG Content Migration and Notion Hub Build-Out

Duration: 3 Months

Fully owned the entire migration process from Microsoft Teams to Google Workspace and custom built the team’s Notion resource hub.

The goal was to create an all-in-one studio and project management hub that allowed our small team to have all the most current information they needed no matter their availability -from team contact information to meeting recaps, technical documentation, and a “living” Romancing Jan game knowledge base.

The hub also includes a custom project board to help track progress on sprint deliverables across design, engineering, operations and product.

Cross-Disciplinary Team Management

Manage and coordinate work tasks within a fully remote, multi-disciplinary team of 13+ active contributors across narrative design, systems engineering, 3D art, UI/UX, and business development.

Implemented structured onboarding processes for new team members to help reduce ramp time and maintain team cohesion across different time zones and availability constraints. This was accomplished by facilitating regular team sync meetings, specialized working sessions, and cross-functional collaboration between divisions. This helped ensure communication remained open and prevented work silos while also keeping the team motivated within a unique rev-share compensation structure.

Demo Roadmapping and Development

Led comprehensive demo development strategy for "Romancing Jan” by setting a clear milestone structure with bi-weekly deliverables and a hybrid, sprint-based development cycle.

This also included set up of cross-functional roadmapping sessions to collectively define the core game flow, outline narrative structures, and identify unique technical requirements to include coordinated storyboarding sessions and technical brief development.

Game Production

Contributed to core game systems design including relationship mechanics, crafting systems, and narrative branching structures for story-driven romance simulation game.

I remained heavily involved in technical implementation decisions at every stage, working closely with engineers and designers on system design, player choice mechanics, character creation, and UI/UX integration. This helped with ensuring that technical feasibility aligned with the team’s collective creative vision and platform requirements.

Stax Homepage Redesign: In-House Content Design + Production

Led redesign roadmap of the Stax web experience after it’s initial launch in conjunction with in-house Designer Steve Steger. This included reworking the overarching web design system for greater scalability as new products and features were released.

The goal was to create a more interactive experience that still aligned with the Stax Brand, starting with a simplified homepage. This system would later expand out to a more dynamic content hub that would allow for improved search and content accessibility.
